I'm Austin Conroy, better known as DealerPlateGuy on social media. I've spent over a decade in the car business, and I've worked nearly every seat in the building: the sales floor, sales management, finance, service management, and finally Fixed Operations Director, where the body shop, service drive, and parts department all run through one P&L.
I write here for one reason. I've sat in the chair you're sitting in, staring at a collision center that should be printing money and somehow isn't. Everything on this blog is what actually moved the needle for me, not theory.
The collision center turnaround
I took over a dealer group's collision center that was bleeding money, a real annual loss. Within twelve months it was profitable, and it's on pace to double that profit again the following year. Here's the honest version of how, because the "how" is the whole point:
- I promoted from within. Our new general manager came from inside the shop, the person who had been handling administration and accounts payable. They already understood the numbers and the people. Title changes are cheap; the right operator is everything.
- We installed a rhythm. A 9 AM daily huddle, every day, so the whole team knew the day's load, the bottlenecks, and the promises we'd made to customers.
- We restructured roles and pay plans so the way people got paid actually matched the results we needed.
- We obsessed over CSI and our DRP scorecards. We were one bad scorecard away from losing our State Farm DRP status. Twelve months later we were ranked #1 in our market.
- We attacked keys-to-keys time (how long the customer's car actually sits with us) and eliminated our policy and write-off expense, the rework and goodwill a shop quietly eats every month.
Why I built WreckedLeads
Even with the shop running well, one thing kept leaking: our website. The online "estimate" tool we were using wasn't driving any real leads. It collected a name and said "we'll call you." Customers don't want to be called back. They want a real number, right now, so they can decide.
